The shape of an engagement
- Discovery call. What your team ships, where AI is showing up today, and what failure modes you have already seen.
- Scoping memo. A short document naming the pilot project, the team, the success criteria, and the controls to dial up or down.
- On-site or remote session. One to three days. The team works on a real ticket, end-to-end, using the harness. The trainer walks the line with them.
- Follow-up. Two follow-up sessions over the next month to debug practice issues as the team applies it on their own work.
When it fits
- Your team already ships code, and is now layering AI into the pipeline.
- Leadership wants a defensible answer to “how do we know the AI’s not going to ship something we’ll regret.”
- You have an internal platform group that wants concrete patterns, not white papers.
- You are a regulated industry and need the controls catalogued before adoption.
When it does not fit
- You are looking for an autonomous agent that requires no human oversight. That product does not exist responsibly; Gemba Flow exists because it does not.
- You want to evaluate ten different agent vendors in a bake-off. The framework is opinionated; an evaluation is not the right format.
- You are pre-engineering. The founder MVP intensive (see Workshops) is the better starting point.
